To explain a landed-margin change, do not stop at actual supplier price minus standard price. Freeze the commercial baseline, match actual invoices and shipment charges to the same scope, separate supplier-price, foreign-exchange, landed-charge and saleable-yield effects, then carry the reconciled landed unit cost into one declared contribution measure.
The bridge is an operational decision tool. It does not replace the entity's inventory accounting, general-ledger variance accounts, customs valuation or tax treatment.
Define the bridge before calculating variance
Purchase price variance, or PPV, does not have one universal operational meaning. In a standard-cost system it may compare an item's standard cost with a purchase-order or actual acquisition cost. Another report may separate purchase-order price, supplier invoice price and exchange-rate variance. Sign conventions also differ.
First, write down what the report means in this business:
- baseline: released PO price, frozen standard cost or approved forecast;
- actual: purchase order, matched supplier invoice, payment value or another defined event;
- quantity: ordered, received, accepted or invoiced units;
- currency: supplier currency, AUD functional amount or both;
- sign: this article shows a cost increase as positive/adverse; and
- cut-off: which invoices, credits and landed charges have posted.
Oracle Cloud documentation illustrates why these definitions matter: purchase-order price and estimated landed charges can be superseded by invoice price and actual landed charges, while the cost method changes how adjustments are treated. Oracle PeopleSoft documentation separately describes purchase-price and exchange-rate variance in a standard-cost process.
Those pages explain specific software. They do not dictate the reader's accounting policy. Their useful lesson is narrower: label the comparison before interpreting the number.
Freeze a baseline that can be reproduced
Use the commercial baseline that existed when the purchase decision was approved. The purchase-order release and supplier-acknowledgement process provides the controlled price, currency, quantity, specification, Incoterm and revision reference.
Preserve enough fields to rebuild the baseline:

Do not update the frozen baseline after the actual invoice arrives. If the business adopts a new standard for future decisions, version it prospectively and keep the old baseline for this variance review.
Match actuals to the same commercial scope
Collect the records that prove the actual position:
- released PO and supplier acknowledgement;
- supplier commercial invoice and any debit or credit note;
- accepted quantity and shortage record;
- actual AUD payment or approved ledger conversion basis;
- freight, duty, non-recoverable tax, clearance and local-delivery records within the declared landed-cost scope;
- allocation from shared shipment charges to the SKU; and
- inspection, damage and saleable-disposition record.
The freight-invoice audit should resolve unsupported charge differences before they enter this bridge. The SKU landed-cost allocation method should assign shared shipment costs using a documented driver and reconcile back to the shipment total.
Do not compare a baseline FOB product price with an actual landed unit cost and call the difference PPV. The scope changed. Build separate rows for the goods price, FX and other landed charges so each owner can see the event they control.
Separate price, FX, landed-charge and yield effects
This article uses a sequential management bridge. All costs are converted to AUD, and all goods-price comparisons use the same actual invoiced quantity reconciled to the receipt. A different business can use another decomposition, but it must document the order because the order assigns the price/FX interaction.
Let:
P0= baseline supplier price in foreign currency per unit;P1= actual supplier price in foreign currency per unit;R0= baseline AUD cost of one foreign-currency unit;R1= actual AUD cost of one foreign-currency unit; andQ1= actual invoiced quantity reconciled to the receipt.
Using this article's adverse-positive convention:
supplier-price variance = (P1 - P0) × R0 × Q1
FX variance = P1 × (R1 - R0) × Q1
actual goods cost = P0 × R0 × Q1 + supplier-price variance + FX variance
The sequence prices the supplier change at the baseline FX rate, then assigns the remaining currency effect to the actual foreign-currency price. If the business chooses the reverse order, the interaction lands in a different row. Either approach can reconcile arithmetically; consistency and disclosure matter more than pretending the decomposition is unique.
Then add separate rows for:
- actual versus estimated freight and import charges;
- documented supplier credits or rebates;
- shortage, damage or nonconforming units; and
- any other cost inside the declared landed-cost boundary.
AASB 102 states that costs of purchase include purchase price, import duties, non-recoverable taxes and directly attributable transport and handling, with trade discounts and rebates deducted. That is the high-level Australian accounting boundary. It does not prescribe this operational variance sequence or decide the treatment of a specific charge.
Worked example: bridge one imported SKU
Every figure below is fictional. The example is a management calculation, not a journal-entry template, tax position, customs valuation or marketplace forecast.
An importer approved 1,000 units at USD8.00 each. The baseline assumes each US dollar costs AUD1.50. Estimated non-product landed charges allocated to the SKU are AUD3,000. The baseline expects all 1,000 units to be saleable.
The matched actual invoice covers 1,000 received units at USD8.30 each, and the actual approved management conversion is AUD1.55 per US dollar. Actual allocated freight and import charges close at AUD3,350. Inspection records 20 units as non-recoverable, leaving 980 saleable units. There is no supplier credit in the fictional close.

The total baseline landed cost was AUD15,000, or AUD15.00 per expected saleable unit. The actual cost before the yield effect is AUD16.215 per received unit.
Now apply the documented saleable quantity:

Rounded to cents, the bridge from AUD15.00 to AUD16.55 per saleable unit is:
- AUD0.45 supplier-price effect;
- AUD0.42 FX effect;
- AUD0.35 other landed-charge effect; and
- about AUD0.33 saleable-yield effect.
The rounded components sum to AUD1.55. The unrounded calculation should remain in the workbook so rounding does not create a reconciliation difference.
Translate landed-cost movement into margin
Define the commercial subtotal before calculating it. This fictional example uses landed contribution:
landed contribution per unit = net sales per unit - actual landed cost per saleable unit - declared channel-variable costs per unit
Assume fictional ex-GST net sales of AUD30.00 per unit and channel-variable costs of AUD6.00 per unit.

The fictional landed contribution falls by AUD1.55 per unit and about 5.2 percentage points. That is the same per-unit landed-cost movement because sales and channel costs were held constant.
Do not attribute an observed total business-margin change to this bridge without controlling for sales volume, product mix, discounts, returns and channel costs. PPV explains a cost layer. The commercial result also depends on what sold and at what net revenue.

Reconcile late invoices, credits and unsold stock
An import cost rarely closes in one moment. A supplier credit may arrive after inspection. A freight invoice or destination charge may post after units have already sold. Keep the bridge state visible:
provisional: material invoices, credits or dispositions are missing;closed: the declared documents and cut-off checks are complete; orreopened: a later evidenced adjustment changed the prior close.
Do not count an expected supplier credit as favourable variance before the supplier issues it or the business has another recognised basis to record it. Keep it in recovery pending with an owner and date.
Similarly, do not push every late landed charge into the latest month's procurement result merely because it arrived then. Link it to the shipment, SKU and original cost version in the operational bridge. The accountant decides whether and how financial records for inventory already sold or still on hand must be adjusted.
Oracle Cloud's purchase-receipt documentation illustrates separate events for invoice variance, credits, exchange-rate variance and actual landed-cost adjustments. Use the entity's own system configuration and accounting policy; do not copy Oracle postings into another system by analogy.
Review exceptions by owner and evidence
A good bridge ends with action, not a larger spreadsheet.

Rank exceptions by dollar effect and recurrence, not percentage alone. A large percentage on a tiny line may matter less than a small repeated adverse movement across a high-volume SKU.
Record an owner, corrective action and retest date. Possible actions include correcting an invoice, closing a supplier credit, revising an allocation driver, fixing packaging or quality controls, renegotiating the next PO, changing price, or updating the prospective standard after approval.
Keep the operational bridge out of statutory accounting decisions
This method is deliberately bounded. It does not decide:
- which general-ledger account receives PPV, invoice-price variance or exchange-rate variance;
- whether an amount changes inventory, cost of sales or a period expense;
- whether GST is recoverable;
- which foreign-exchange rate applies for tax or statutory reporting;
- how customs value or duty must be calculated; or
- whether a standard-cost method approximates cost for the entity.
The ATO publishes foreign-currency guidance and exchange rates, but this article does not select a tax rate. It uses the business's approved management baseline and actual AUD evidence only for an operational comparison.
