Ask “time to which event?” before asking how long sea freight takes

“China to Australia transit time” can mean factory pickup to port, port-to-port vessel time, arrival to release or cargo-ready to usable stock. Those are different clocks.

A carrier schedule may show an estimated departure and arrival for a port pair. Your business needs a later date: when saleable or production-ready goods can be received at the Australian destination.

Build the timeline from the live booking and cargo facts. Do not plan inventory from a generic web table.

Start with current route and shipment facts

Record:

  • final cargo-ready date and supplier pickup address;
  • FCL or LCL, equipment and service;
  • China origin port/CFS and Australian discharge port/CFS;
  • direct or transhipment service and named connection where available;
  • carrier/forwarder schedule retrieval time and validity;
  • documentation, VGM and terminal/CFS cut-offs;
  • estimated departure and arrival milestones;
  • customs/biosecurity document readiness;
  • Australian delivery postcode, access and receiving window; and
  • launch, stockout or production consequence if the date moves.

If the route, cut-off or cargo-ready date is still provisional, label the resulting ETA provisional too.

Build a door-to-door milestone register

Never overwrite planned dates with actual dates. Keeping both reveals where the variance occurred and improves the next plan.

Separate port-to-port from the full critical path

Use simple dependency arithmetic:

Usable-stock date = cargo-ready date + origin handover/receiving + wait to booked sailing + port-to-port movement and transhipment + Australian discharge/availability + customs and biosecurity release scenario + delivery and warehouse receiving

Some stages overlap: documents may be prepared before arrival, and delivery planning can begin while the vessel is at sea. Model dependencies rather than blindly adding every estimate.

The critical path is the chain whose delay moves usable stock. A late packing list might not matter if corrected well before broker cut-off. A missed vessel can move the entire chain.

Model FCL and LCL differently

FCL and LCL can share a vessel but not the same origin/destination process.

For FCL, include empty release, container positioning, loading, VGM/document cut-offs, terminal gate-in, discharge, release, delivery, unpack and empty return.

For LCL, include supplier delivery to the origin CFS, consolidation cut-off, stuffing, deconsolidation at destination, cargo availability and depot collection/delivery. One supplier missing the consolidation cut-off can move the cargo to a later consolidation.

Prepare Australian release before arrival

DAFF lists transport records, packing lists, packing declarations, treatment certificates, permits and other evidence that may be relevant to goods sent to Australia. ABF and DAFF requirements depend on the goods and consignment.

Before departure where possible:

Do not insert “customs: two days” or another universal allowance. Build release scenarios:

  • documents complete/no intervention: operational base case, not a promise;
  • information query: owner, response evidence and resulting date range;
  • inspection/treatment/other direction: shipment-specific contingency with no invented probability; and
  • commercial release delay: missing payment, delivery order, terminal/CFS availability or transport slot.

Assign confidence to every date

Use four labels:

  • Planning assumption: derived from an unconfirmed scenario.
  • Quoted: supplied by a forwarder or carrier for the stated route/date.
  • Booked/confirmed: supported by booking or carrier status.
  • Actual: supported by an event record.

An ETA can move while the underlying evidence remains honest. The error is presenting a planning assumption as confirmed.

Record when the source was checked. Recheck at booking, cargo handover, departure, transhipment and approaching arrival.

Set buffers from business consequence

Do not add the same percentage to every shipment. Ask what happens if usable stock moves by one sailing, several days or a release scenario.

Operate exceptions instead of watching one ETA

Create triggers:

  • cargo not ready by the last safe pickup date;
  • package data changes after quote or booking;
  • documentation incomplete before its cut-off;
  • booking rolls or route changes;
  • transhipment connection becomes uncertain;
  • authority/broker requests information;
  • delivery order, payment, terminal/CFS availability or transport slot is unresolved; or
  • warehouse cannot receive the planned delivery.

For each trigger, record owner, decision deadline, options and consequence. Example options include move to the next sailing, exclude late supplier cargo, rebook a direct service, split urgent quantity or change the launch plan. Obtain a current same-scope quote before choosing.

Final timeline checklist

  • “Transit time” ends at a named business milestone.
  • Origin, destination, mode and service are exact.
  • Every cut-off and schedule has a source and retrieval time.
  • Planned, confirmed and actual dates remain separate.
  • FCL or LCL origin/destination handling is modelled.
  • Australian document and release scenarios have owners.
  • Delivery and warehouse receipt are part of the critical path.
  • Buffers reflect consequence rather than a universal rule.
  • Exception triggers are early enough to change the outcome.

The most useful transit estimate is not the narrowest range. It is the range whose inputs, confidence and response plan can be explained before the order needs rescuing.
