SKU, GTIN and Barcode Setup: Lock Product IDs Before Packaging

Separate the SKU, GTIN and barcode before artwork begins

A reliable setup uses three connected but different controls. Your SKU is an internal stock code. A GTIN is the GS1 identifier for a trade item. A barcode is a machine-readable symbol that carries an identifier for a particular scanning environment.

Do not begin by asking the factory to “make a barcode”. Begin by approving the product variants and trade levels that need identification, deciding who owns the GTIN allocation, and mapping every approved number to the right product record. Only then should artwork consume the number.

For an Australian importer developing private-label products in China, that order matters. The brand owner—not the printer or contract manufacturer—is normally responsible for allocating the GTIN. The factory can generate print-ready artwork or apply a label, but it should not decide that two variants are the same trade item or choose an unused-looking number.

Build the variant and packaging-level map first

Start from the approved product range, not from a spreadsheet of numbers. List every item a buyer or trading partner must distinguish, then add the packaging levels that are separately priced, ordered or invoiced.

Define each consumer-facing variant

Use the product specification sheet as the source for the approved model, size, colour, formulation, count and other product-defining attributes. Record a separate row when the approved range contains a genuinely distinct product.

GS1's GTIN Management Standard gives new-product examples that include different style, colour and size combinations. For changes to products already in market, however, do not invent a shortcut such as “every artwork change needs a new GTIN” or “cosmetic changes never need one”. Apply all current GTIN rules and the decision-support tool to the actual change.

Define every trade level

GS1 defines a trade item as a product or service that may be priced, ordered or invoiced at any point in a supply chain. The GTIN Management Standard addresses both the retail consumer trade item or base unit and higher packaging levels used in distribution.

That means the retail unit, a multipack and an orderable case cannot be treated as one vague “product barcode” record. Establish the hierarchy that actually exists and apply the relevant GS1 rules to each level. Do not copy the retail GTIN onto a separately identified case or assume a number format without checking the applicable specification and trading-partner requirement.

The following control matrix is OPL analysis. It is a structure for making and recording decisions, not a universal allocation rule.

The example deliberately leaves the GTIN cells as decisions. The correct identifier depends on the approved product and packaging hierarchy, not on the pattern of the internal SKU.

Apply the current GTIN Management Standard

For a new product in the brand owner's portfolio, the current GS1 standard requires a new GTIN. For a change to an existing product, the standard asks whether:

  • a consumer or trading partner is expected to distinguish the changed product;
  • a regulatory or liability disclosure requirement applies; or
  • the change substantially affects how the item is shipped, stored or received.

At least one guiding principle must apply for a GTIN change to be required, but those principles are the start of the current rule set, not a substitute for reading it. The standard contains specific rules for areas such as declared formulation or functionality, declared net content, dimensions or gross weight, primary brand, pack or case quantity and predefined assortments.

Use the current GS1 GTIN Management Standard and its decision-support tool for the exact case. Record the decision, the rule applied, the approver and the effective product revision.

This article does not determine marketplace-specific identifier exemptions, product-listing acceptance, certification-mark changes, country-of-origin statements or other regulatory labelling. Those questions require current channel or qualified regulatory review. Do not turn a marketplace form field into the allocation authority for the product master.

Keep the identifier master outside the artwork file

Artwork is an output. It is a poor identifier master because files are copied, renamed, translated and sent between the brand, designer, supplier and printer.

Maintain a controlled identifier register with, at minimum:

  • approved product name and revision;
  • variant attributes that distinguish the item;
  • internal SKU;
  • trade level and pack quantity;
  • GTIN decision and allocated GTIN;
  • barcode symbol and intended scanning environment;
  • linked artwork number and revision;
  • verification evidence and status; and
  • effective date, owner and change history.

Check allocation and uniqueness in the brand owner's controlled GS1 licence and allocation records before release. Then map the same approved product-to-GTIN relationship into the product information, ecommerce, warehouse, order-management and trading-partner records that use it.

A barcode can encode the correct GTIN while an ecommerce listing or warehouse master points that GTIN to the wrong colour. Scan testing will not detect that database error. The release gate therefore needs both symbol-performance evidence and a product-data reconciliation.

Choose the barcode for the real scanning environment

The identifier does not choose its own symbol. Barcode type, dimensions and placement depend on how the item will be scanned, such as retail point of sale or general distribution, and on the applicable GS1 specifications.

Give the designer and printer the real constraints:

  • the approved GTIN and human-readable characters;
  • the required scanning environment and symbol type;
  • the final formed-pack dimensions and material;
  • the printing process and direction;
  • the available flat area, curvature, folds, seams and closures;
  • any transparent film, over-label, tape or contents that may affect contrast; and
  • the approved size, position and quiet zones from the applicable specification.

GS1 Australia describes quiet zones as the clear areas before and after a linear barcode, or around a two-dimensional barcode. Reducing or eliminating that space may stop a scanner finding the symbol boundary. It also advises dark bars on a solid light background as the most reliable combination and warns that reflective, transparent or semi-transparent substrates can impair results.

These are design controls, not permission to improvise a smaller symbol or unusual colour combination. If the pack is curved, glossy, transparent or severely space-constrained, resolve the application with the printer and GS1 guidance before artwork approval.

Lock a barcode artwork release pack

Before approving the file for print, run a read-back that connects the identifier master to the actual artwork:

An interim artwork report is useful because dimensions, barcode type and number structure can be corrected before printing. GS1 Australia is explicit that its interim report does not assess the print quality of the final material. Keep that limitation beside the approval record.

Link this release pack into the broader factory packaging specification, including the exact artwork revision, pack material and application method.

Verify the final formed and printed pack

The final formed and printed specimen is the strongest pre-launch barcode evidence because print quality can change with ink, plate or roller pressure, equipment wear, substrate reflectivity and production conditions. GS1 Australia recommends testing a final formed and printed sample even when an interim artwork report has passed.

Submit the actual pack, at its final size and construction, for the verification appropriate to the intended environment. Retain:

  • sample identity and production source;
  • product, SKU, GTIN and artwork revision;
  • pack material, finish and printing process;
  • verification report and any corrective action;
  • photographs of the tested formed pack; and
  • an approved physical retain when practical.

Also scan the product through the intended operational systems to confirm that the decoded identifier retrieves the correct product and variant. A handheld scanner returning digits is not the same as standards-based verification, and verification of one specimen does not certify the product or guarantee every unit in a production run.

Control the production run and every later change

Barcode quality can drift after approval. GS1 Australia recommends routine verification at packaging levels and checks through the print run. Define a risk-based production control with the printer or quality team rather than relying on one retained proof.

At first-off approval and at justified points during the run, reconcile:

  • the product and pack revision on the line;
  • the GTIN and human-readable characters;
  • symbol position and obstruction;
  • print contrast, bar or module definition and quiet zones; and
  • the scanner result against the product master.

If the wrong identifier or unverified print is found, segregate affected material and stock, preserve the lot and time boundaries, correct the source record or process, and verify the corrected output before release. The incoming quality inspection workflow can keep suspect imported stock quarantined while the evidence is reconciled.

Reopen the control after a relevant change to the product, variant structure, pack quantity, artwork, barcode size or position, substrate, finish, printer, tooling or application process. First determine whether the current GS1 rules require a new GTIN. Then update the identifier master, systems and artwork, and repeat the appropriate verification. Manage the broader approval trail through product change control.

Do not promise that every change needs a new GTIN or the same full test. The decision depends on the current GTIN rules and the change's effect on symbol performance and product-data integrity.

Use one release checklist before launch

An identifier is launch-ready only when the chain is complete:

  1. Approve the product variants and packaging hierarchy.
  2. Assign internal SKUs under the business's own controlled convention.
  3. Apply the current GS1 GTIN rules at each relevant trade level.
  4. Allocate and check the GTIN in the authorised identifier records.
  5. Map the approved GTIN to the correct product in every operating system.
  6. Select the barcode symbol and dimensions for the intended scanning environment.
  7. Read back the actual-size artwork against the identifier master.
  8. Verify a final formed and printed specimen.
  9. Confirm the scan resolves to the correct product record.
  10. Monitor production and reopen the gate after relevant changes.

This sequence prevents two different failures: an unreadable barcode and a readable barcode attached to the wrong product. Both can interrupt receiving, fulfilment and sale. Neither is fixed by generating a cleaner image after the identifier map has already drifted.
